Cost Per Mile: The Owner-Operator’s Complete Breakdown
Ask ten owner-operators their revenue and ten will answer. Ask their cost per mile and most will guess. That gap is where trucks quietly lose money — because every load priced below your true CPM is a load you paid to haul.
The formula
Cost per mile = everything the truck costs for a period ÷ the miles it ran in that period. The craft is in the "everything." Split it two ways:
- Fixed costs — hit whether you move or not: truck payment, insurance, plates & permits, ELD subscription, phone, parking, software
- Variable costs — scale with miles: fuel, maintenance & repairs, tires, tolls, scale tickets
A worked example
A typical single-truck month:

Add what you need to pay yourself. At $0.55/mi driver pay, this truck’s all-in cost is ~$1.80/mile.
The two numbers that follow
Break-even rate: your all-in CPM. Any load below it loses money — no exceptions, no “but it repositions me” unless you price the reposition too.
Target rate: CPM plus your margin. A 25–30% margin over cost is a healthy planning number; at $1.80 cost that means hunting loads at $2.30+ per loaded mile once you account for deadhead.
Deadhead is the silent killer
Your costs accrue on every mile; your revenue only on loaded ones. Run 10% deadhead and a $2.00/mi load is really paying $1.80 across all miles driven. Always compute rates against total miles for the trip — loaded plus empty — before you say yes.

CPM is only as truthful as your expense log. The $900 March repair belongs in March’s number; the insurance annual belongs spread across twelve months.
